Start with an adult game you can describe in one sentence and build to an ending. A short narrative game might follow two clearly adult characters deciding whether to collaborate on a new venture. Give that choice appeal through distinct personalities, consequences and a convincing setting. If romance or sex is part of the promise, say where it fits. Establish the intended audience and content boundaries before choosing tools.
By the end of this guide, you should have a project brief and a specification for a playable slice: a small, complete stretch of the game. Use the downloadable project brief, route map and asset register to keep the writing, art and implementation pointed at the same experience. These templates work for conventional production and eligible AI assistance.
Write the player promise
Write down what the player does, what their decisions change and what they should feel by the ending. Give the story premise and the recurring activity separate lines in the brief. Reading dialogue, managing a venue and exploring a room each demand different interfaces and engineering work.
Choose one initial target device and input method. A downloadable desktop visual novel and a browser story designed for touch can share writing, but they need different layouts, save expectations and performance checks. Name a representative device for acceptance testing.
Scope a complete slice
Choose one location, a small cast, a short sequence of meaningful decisions and a clear ending. List every scene, including any adult scenes, and the state it needs or changes. Include the title screen, settings, save/load behavior and a clear restart path in the slice.
Count every asset and its variations. A character brings poses, expressions, outfits and correction work along with the portrait. An animated scene also requires integration, encoding, audio and device checks. Keep optional variations on a separate list so the core slice stays finishable.
Choose a production route
Use Ren'Py for a visual novel led by dialogue, Twine for a browser story built around text, or a general engine when custom systems define the game. Familiarity with an engine helps when it fits the project. A feature demonstration alone cannot tell you whether the whole production will be cheaper.
Decide whether the art will be illustrated, rendered from editable 3D scenes, pixel art or a controlled mixture. AI can assist with permitted concepts or corrections. Before relying on it, test whether one approved character holds together across several expressions and camera angles. Budget correction and review time alongside generation.
Resolve publishing before the asset budget grows
Shortlist a publishing channel that can accept your actual content and payment model. Read its current content and AI disclosure requirements, public-preview rules and payment-processor restrictions. Another adult game's store page is no guarantee that your submission will qualify.
List the questions that need project-specific answers, and keep copies of relevant terms and correspondence. Treat an unresolved paid release route as a production dependency. A playable prototype still has value while you investigate, but avoid budgeting the full production around an approval you have not received.
Set milestones with acceptance criteria
A prototype demonstrates the main interaction using placeholders. A vertical slice combines representative writing, assets in the intended finished style, settings and saves. A release candidate is the packaged build that has passed the selected publishing route and device tests.
Estimate from a completed sample scene. Record writing, asset preparation, integration and correction separately, then use those observations to size the remaining work. Allow time for revisions and support. Revisit the plan when an actual result changes the assumptions.
Know when the slice is complete
Have another adult tester start from a fresh installation, follow each branch, save and reload, and reach every ending. Watch for places where they need you to explain the interface. Check text legibility, keyboard or touch input, audio controls and the exit path.
Archive the build, source revision, editable artwork and a short test report. The first useful result is a small, coherent game and an estimate grounded in the work it took. Add another location or a more elaborate system once you can repeat that result.
Key decisions
- Define the player promise and choose one target device.
- Count variations, corrections and integration in the asset budget.
- Use a complete slice to estimate the remaining production.
- Choose a release route that fits the actual content and payment model.
